By Joshua McDonald, CISSP | Founder, Liminal Foundry
In the relentless pursuit of a competitive edge, a new gold rush is upon us. Artificial intelligence, with its promise of unprecedented efficiency and transformative power, has ignited a firestorm of adoption across every sector of the economy. Companies, driven by the fear of being left behind, are racing to integrate AI into their core operations. But in this frenzied race, a hidden and dangerous debt is accumulating, a debt of security vulnerabilities, compliance gaps, and unmanaged risk that most executives will not discover until it is far too late.
This is the paradox of progress: the very tools that promise to build the future can, if wielded recklessly, dismantle the foundations of a business. The market is saturated with solutions, yet a critical leadership gap remains. On one side, you have the AI evangelists, pushing for rapid adoption without a deep understanding of the inherent risks. On the other, you have the traditional security establishment, rigid, reactive, and often too slow to operate in the dynamic world of AI-driven growth. Neither camp serves the modern executive well. This is where a new kind of leadership is required. This is why I am launching Liminal Foundry.
The Founder's Journey: From Security Leader to Strategic Guide
To understand the philosophy behind Liminal Foundry, you need to understand the journey that led me here.
I am not a recent convert to the world of security and risk management. For years, I served as a Director-level security leader for organizations ranging from 50 to 750 employees, working across some of the most demanding regulated industries in the country. I have built security programs from the ground up, led organizations through SOC 2 audits, PCI compliance cycles, and NIST framework implementations. I have sat in board meetings where the conversation shifted from "are we secure?" to "how does security enable our next raise?" I have been the person who had to translate the language of risk into the language of growth, and I learned that those two languages are not as different as most people assume.
What changed everything was watching the AI wave arrive. I watched companies I respected, well-funded, well-intentioned, and genuinely innovative, begin adopting AI tools and automation workflows with a speed that far outpaced their governance. I watched security become an afterthought, a box to check after the product shipped rather than a foundation to build upon from day one. I watched compliance debt accumulate silently, invisible to leadership until it surfaced in the worst possible moment: a failed enterprise audit, a data incident, a board conversation that should never have happened.
The market was sending a clear signal. It needed a leader who could do something rare: someone who understood the full technical depth of AI systems architecture and secure infrastructure, and who could also operate at the executive level, translating risk into strategy, and strategy into action. Someone who could build self-hosted AI infrastructure, design Zero Trust environments, and architect identity systems, while simultaneously advising a CEO on how to position security as a growth enabler rather than a growth inhibitor. That intersection is where I have always lived. And it is the foundation upon which Liminal Foundry is built.
A New Category: Strategic AI Risk Architecture
Liminal Foundry is not a traditional cybersecurity firm. It is not a compliance shop. It is not a technology vendor. It occupies a new and necessary category: Strategic AI Risk Architecture.
This category exists because the old models no longer serve the companies that are actually building the future. The vCISO model, as it has traditionally been practiced, was designed for a world before AI changed the threat landscape and the opportunity landscape simultaneously. The compliance consultant model was designed for a world where governance was a destination, not a continuous practice. Neither model was designed for a company that is simultaneously trying to close a Series B, achieve SOC 2 Type II, and deploy an AI-powered workflow that touches customer data.
Liminal Foundry was designed for exactly that company.
What we do is provide the executive-level security and AI governance leadership that growing companies need but cannot yet justify hiring full-time. We serve as the virtual CISO, the strategic security voice in the room, while also serving as the AI systems architect who can design, build, and govern the automation infrastructure that modern businesses depend on. We do not just advise. We architect, implement, and stand behind the work.
The companies we serve are typically at a critical inflection point. They are past the scrappy startup phase, where security was a luxury. They are not yet at the enterprise scale, where a full security organization is standard. They are in the liminal space, the threshold between where they have been and where they are going. That is the space where the right guidance can mean the difference between a company that scales with confidence and one that scales into a crisis.
The Principles That Guide Every Engagement
Every engagement at Liminal Foundry is governed by a set of principles that reflect both the realities of modern business and the demands of modern risk management.
The first principle is that AI adoption without governance is not innovation, it is exposure. The companies that will win in the AI era are not those that move fastest. They are those that move with the most strategic clarity. We provide the foresight to ensure that every AI initiative is built on a foundation of security and resilience, so that the speed you gain from automation is not offset by the risk you accumulate in the process.
The second principle is that security is an enabler, not a constraint. This is perhaps the most important shift in mindset that we bring to our clients. Security, when designed correctly, does not slow you down. It opens doors. It wins enterprise deals. It satisfies investor due diligence. It protects the customer trust that your entire business model depends upon. We help executives see security not as a cost center but as a competitive differentiator.
The third principle is that clarity is a form of leadership. One of the most persistent failures in the security industry is the communication gap between technical teams and executive leadership. Security professionals speak in the language of controls, vulnerabilities, and attack surfaces. Executives speak in the language of risk, revenue, and reputation. Liminal Foundry bridges that gap, providing the kind of clear, decisive, and actionable guidance that empowers leaders to make informed decisions without needing a computer science degree to understand the stakes.
The fourth principle is that compliance should be a byproduct of good governance, not a painful exercise in bureaucracy. Too many companies treat compliance as a fire drill, a frantic scramble to check boxes before an audit. We help our clients build governance frameworks that make compliance a natural outcome of how they operate every day, reducing cost, reducing stress, and dramatically improving audit outcomes.
The fifth principle is that automation must be designed with guardrails from the start. AI-enabled workflow automation is one of the most powerful tools available to modern businesses. It is also one of the most dangerous if deployed without proper controls. We design and implement automation systems that enhance productivity without creating new attack surfaces, data governance failures, or compliance liabilities.
Who This Is For
Liminal Foundry was built for a specific kind of leader. You are a founder, a CEO, or a CTO at a company that is growing faster than your security program. You are pursuing SOC 2 or another compliance milestone because enterprise customers are demanding it, and you need someone who can get you there without turning your organization upside down. You want to adopt AI, you know you have to, but you are not willing to bet your company on a reckless implementation. You want speed and security, and you are tired of being told you can only have one.
You may have experienced the frustration of working with consultants who were either too technical to communicate with your leadership team, or too theoretical to actually build anything. You may have tried to hire a full-time CISO and discovered that the talent market is brutal and the cost is prohibitive at your stage. You may be sitting on a growing pile of security debt and compliance obligations that you know will eventually become a crisis if left unaddressed.
Liminal Foundry was created to serve you. Not with a generic framework dropped in your lap, but with a genuine partnership, a strategic presence at the executive level, combined with the technical depth to actually execute.
The Future Is Liminal
There is a concept in anthropology and philosophy called the liminal state, the threshold between what was and what will be. It is the space of transformation, of becoming. It is, by nature, uncomfortable. It is also, by nature, where the most important work happens.
Every company that is serious about growth is living in a liminal state right now. The old ways of operating are no longer sufficient. The new ways are not yet fully formed. The decisions made in this threshold moment, about technology, about risk, about governance, will define the trajectory of the business for years to come.
Liminal Foundry exists to be your guide through that threshold. Not to slow you down. Not to add bureaucratic weight to your already demanding journey. But to ensure that when you emerge on the other side, you have built something that is not only innovative and fast-growing, but secure, resilient, and built to last.
The launch of Liminal Foundry is not just the beginning of a new business. It is the beginning of a new conversation about what it means to lead in the age of AI, with clarity, with courage, and with the wisdom to know that the most powerful thing a modern executive can do is build a company that earns trust at every level.
If you are ready to build your future securely, I would welcome a conversation.
